Why CIOs Must Lead the Charge on AI—And How to Get It Right

According to BCG’s 2024 Global Study, companies that are truly capturing AI value—the so-called “AI future-built”—have one defining trait: CIOs are in the lead. In fact, 62% of these organisations say AI initiatives are business- and IT-led, with CIOs playing a central, strategic role.

But leading with technology alone won’t cut it.

The most successful organisations follow BCG’s 10/20/70 rule:

  • 10% of the effort in data science and algorithms
  • 20% in scalable, modern tech stacks
  • 70% in process, people, and change management.

That’s where most transformations fail—and where CIOs can make the biggest impact.

Five Ways CIOs Can Lead GenAI Transformation Successfully:

  1. Focus on value: Prioritise use cases that align to business impact, not just technical novelty.
  2. Rethink processes: Don’t layer GenAI onto legacy inefficiencies—streamline, simplify, and automate from a clean slate.
  3. Negotiate smarter: Rethink vendor contracts to align GenAI-driven gains with outcomes, not outdated pricing.
  4. Invest in change management: The tools matter less than the people using them. Upskilling and adoption strategies are critical.
  5. Build talent intentionally: Don’t outsource your core capabilities. Identify strategic roles like AI leads, ethics officers, and prompt engineers—and embed them.

These are not “nice to haves”—they’re critical enablers of real AI value creation. The lesson is clear: when CIOs lead strategically and systemically, GenAI moves from theory to impact.
